I've had similar frustrating cancellations at the last moment.

So my strategy evolved to assuming and planning for a solo trip (or wife plus me) and then inviting others to join us. Each person is independent. Last minute cancellations only affect the person cancelling, not the others, because everyone is planning for what might be a solo trip.
